What Is Test-First Content?

Test-First Content is a validation methodology that flips traditional content creation on its head: instead of spending weeks creating content and hoping it works, you spend hours testing ideas and only create what’s proven to resonate.

It’s based on a simple truth: You can’t predict what content will work. But you can test cheaply before investing heavily.

Test-First Content answers:

  • Which of my 10 content ideas will actually drive engagement?

  • Should I invest 8 hours writing this article, or will it get zero traction?

  • How do I stop wasting 80% of my content budget on pieces nobody reads?

Why You Need One

Most content strategies fail at the production stage.

The pattern:

  1. Brainstorm 10 content ideas

  2. Pick the ones that “feel right”

  3. Spend 6-10 hours per piece creating them

  4. Publish all 10

  5. 8 of them get zero engagement

  6. Repeat next month (with the same results)

The problem: You’re using intuition to predict engagement. Intuition is expensive when you’re wrong 80% of the time.

The solution: Test before you create. Validate demand with 1 hour of work instead of 10.

The Test-First Framework

Step 1: Generate Hypotheses (Use Your Strategic Foundations)

Start with your strategic foundations from Pillars 1-3. These create the raw material for testable content angles.

Your stakeholders' pains, gains, and triggers are content goldmines.

Method: Take any topic and filter it through stakeholder context.

  • Stakeholder 2: Founder-Operator at early-stage startup (Pain: "Doing marketing myself, no budget for CMO")

    • Hypothesis: "Content strategy for founders who refuse to hire a CMO"

  • Stakeholder 3: Mid-level content marketer (Pain: "All my ideas sound like everyone else's")

    • Hypothesis: "Content strategy for marketers stuck in the industry echo chamber"

Result: 3 testable hypotheses, each addressing a specific stakeholder's specific pain.

Source 2: Your Field Map (Pilar 3)

Your cross-disciplinary knowledge creates differentiated angles.

Method: Take any topic and apply frameworks from adjacent fields.

Example: Generic Topic: "Email marketing tips"

Apply Field Map:

  • Field 1: Behavioral Economics

    • Hypothesis: "Email marketing using loss aversion (why your unsubscribe link is costing you opens)"

  • Field 2: Game Design

    • Hypothesis: "Email marketing using progression loops (how to create addictive email sequences)"

  • Field 3: Teaching Theory

    • Hypothesis: "Email marketing using scaffolding (how to educate subscribers without overwhelming them)"

Result: 3 differentiated hypotheses using frameworks competitors don't know exist.

Source 3: Your Brand Bible (Pilar 1)

Your unique methodology creates angles only YOU can take.

Method: Apply your proprietary methods/frameworks to any topic.

Example (UnGeneric): Generic Topic: "How to write better content"

Apply Brand Bible (Two-Method System):

  • Method 1: Hyper-Specificity

    • Hypothesis: "How to transform generic briefs into 3am problems (the hyper-specificity drill-down)"

  • Method 2: Cross-Disciplinary Knowledge

    • Hypothesis: "How to steal frameworks from psychology to make your content un-ignorable"

  • Both Methods Combined

    • Hypothesis: "Why your content sounds like everyone else's (and the two-method system to fix it)"

Result: 3 hypotheses that only YOUR brand can credibly deliver (because they're based on YOUR methods).

Combining Sources for Maximum Specificity

The most powerful hypotheses combine multiple foundations.

Formula: [Topic] + [Stakeholder Context] + [Cross-Disciplinary Framework] + [Your Method]

Example:

  • Topic: Content measurement

  • Stakeholder: Head of Content who can't prove ROI (from Stakeholder Map)

  • Framework: Behavioral economics (choice architecture) (from Field Map)

  • Method: Hyper-Specificity (from Brand Bible)

Resulting Hypothesis: "Why Your Attribution Model Is Lying To You: How Behavioral Economics Explains the False Causation Problem (And How to Fix It for Your CFO)"

Why this works:

  • Speaks to specific stakeholder pain

  • Uses differentiated framework

  • Applies your unique method

  • Impossible for competitors to copy (they don't have your combination)

Generate 8-10 Hypotheses Per Sprint

Process:

  1. Pick a broad topic you want to cover

  2. Generate 3-4 hypotheses using Stakeholder Map

  3. Generate 3-4 hypotheses using Field Map

  4. Generate 2-3 hypotheses using Brand Bible methods

  5. (Optional) Combine for 1-2 ultra-specific hypotheses

Result: 8-10 testable hypotheses, not generic topics.

Quality Check: Are Your Hypotheses Specific Enough?

Bad hypothesis (too generic): "Content marketing tips for B2B companies"

  • Could apply to 100,000 companies

  • No clear pain point

  • No differentiated angle

Good hypothesis (specific): "Content marketing for B2B SaaS Heads of Content who need to prove pipeline impact to boards that don't believe in content"

  • Describes ~5,000 specific people

  • Addresses exact pain (proving ROI)

  • Clear context (skeptical board)

Great hypothesis (specific + differentiated): "How AI Search Optimization Finally Solves B2B Attribution (The Problem Your Board Keeps Asking About)"

  • Same specific audience

  • Same pain

  • PLUS differentiated angle (AI search as attribution solution)

  • Uses Method 1 (Hyper-Specificity) from brand methodology

The test: If 50,000+ people could relate to this hypothesis, it's still too broad.

Step 2: Design Micro-Tests

A micro-test is the smallest, fastest version of your content idea that can validate demand.

Formats for micro-tests:

  • LinkedIn post (15-30 min to write)

  • Twitter thread (15-20 min to write)

  • Email subject line + preview (5 min to write, test open rates)

  • Community question (Slack, Discord—10 min to post, see replies)

  • Poll (LinkedIn/Twitter—5 min, instant feedback)

The rule: Micro-tests should take <30 minutes and cost $0.

How to Structure a Micro-Test

Your micro-test should clearly communicate the value without giving everything away.

The “Top 5 Bullets” Method:

Before writing your micro-test, list the top 5 outcomes/benefits your full content will deliver:

Example (for “Content strategy for founders who refuse to hire a CMO”):

Top 5 outcomes this content will deliver:

  1. A 1-page decision filter (not a 40-slide strategy deck)

  2. How to prioritize when you have 10 ideas and time for 2

  3. Which metrics actually matter when you’re founder-led

  4. The 3 content types that drive pipeline (not just traffic)

  5. A 90-day roadmap you can execute solo

Now write your micro-test by teasing these outcomes:

LinkedIn post:

Step 3: Define Your Success Metric

NOT likes or impressions. Those are vanity metrics.

Track engagement that signals real interest:

  • Comments (people invested enough to reply)

  • Saves/Bookmarks (people want to return to this)

  • Shares (people trust this enough to recommend)

  • DMs/Replies (people want to continue the conversation)

Set your threshold:

  • LinkedIn post: 20+ comments OR 50+ saves

  • Twitter thread: 15+ replies OR 30+ bookmarks

  • Email subject line: 30%+ open rate (if your average is 20%)

  • Community post: 10+ substantive replies

Results classification:

  • GREEN LIGHT: Exceeds threshold significantly (2x+)

  • YELLOW LIGHT: Meets threshold or slightly below (within 20%)

  • RED LIGHT: Well below threshold (50% or less)

Step 4: Run The Tests

Week 1: Test Sprint

  • Monday: Write 10 micro-tests (LinkedIn posts, tweets, etc.)

  • Tuesday-Friday: Publish 2-3 per day

  • Track engagement in real-time

  • By Friday: You have data on all 10

Example Test:

Hypothesis: “Founders who refuse to hire a CMO need content strategy”

Top 5 outcomes for full content:

  1. 1-page decision filter

  2. Prioritization framework

  3. Metrics that matter for founder-led marketing

  4. 3 content types that drive pipeline

  5. 90-day execution roadmap

Micro-Test (LinkedIn post):

Step 5: Decide What to Create

After testing 10 ideas, you’ll typically have:

  • 2-3 GREEN LIGHTS (way above threshold)

  • 3-4 YELLOW LIGHTS (near threshold, some engagement)

  • 3-4 RED LIGHTS (way below threshold)

How to Handle Each Category:

GREEN LIGHTS: Create Full Content Immediately

These passed the test. Create the full piece (article, video, tutorial).

Fulfillment strategy:

  1. Create the content with all 5 outcomes you promised in your micro-test

  2. Share it publicly (blog post, YouTube video, etc.)

  3. Comment on your original test post with the link: “It’s live: [link]”

  4. Tag people who engaged (or DM them directly)

  5. Turn it into a grounding doc for your prompts (Pilar 7)

Timeline: Create within 1-2 weeks while momentum is hot.

YELLOW LIGHTS: Fulfill the Promise, But Don’t Go Full Production

People engaged—not enough to greenlight full production, but enough that you made an implicit promise.

Fulfillment strategy (choose one):

Option A: Create a “Lite” Version

  • Write a shorter piece (800-1000 words instead of 2500)

  • Record a 10-minute Loom video instead of a produced tutorial

  • Create a Twitter thread instead of a full article

Timeline: 2-3 hours max (not 8-10 hours)

Option B: Combine with a Green Light

  • Add this angle as a section in one of your GREEN LIGHT pieces

  • Example: If “Founder-led marketing” is GREEN and “Proving content ROI” is YELLOW, add a section on ROI in the founder piece

Option C: Create a Resource Roundup

  • For 3-4 YELLOW ideas, create one “Resource Guide” post that covers all of them briefly

  • Title: “Quick Wins: 4 Mini-Frameworks for [Topic]”

  • Give each 200-300 words + key takeaway

How to communicate:

  • Comment on the original test post: “Here’s a quick framework: [link to lite version]”

  • Or: “I bundled this with 3 other ideas here: [link]”

  • Set expectation: “This is a shorter take—if you want me to go deeper, let me know in the comments”

The key: You fulfilled your promise (they got value), but you didn’t spend 8 hours on something that didn’t pass the threshold.

RED LIGHTS: Kill with Transparency

These failed the test. Don’t create them.

But what about the 2-5 people who DID engage?

Fulfillment strategy:

If 0-2 people engaged:

  • No action needed. Move on.

If 3-5 people engaged:

  • DM them individually: “Hey, I noticed you were interested in [topic]. The post didn’t get enough traction for a full piece, but here are 3 resources that might help: [links to relevant existing content or external resources]”

  • Or offer a 15-min call to discuss (turns into research for future content)

If 5-10 people engaged:

  • Create a micro-resource (bulleted list, notion doc, 1-page template)

  • DM it to them: “Not enough interest for a full article, but here’s a quick framework you can use”

  • This takes 30-60 min max

The principle: You acknowledge their interest, but you don’t spend 8 hours on something that failed validation. You redirect or provide lightweight value.

Step 6: Scale The Winners (Green Lights Only)

Once you’ve identified the 2-3 GREEN LIGHTS, go all-in:

Tier 1: Long-Form Content

  • Full article (1500-2500 words)

  • Case study with data

  • Tutorial video

Tier 2: Supporting Content

  • Shorter LinkedIn/Twitter versions

  • Email newsletter feature

  • Podcast episode discussion

Tier 3: Grounding Docs

  • Turn the article into a grounding doc for your prompts (Pilar 7)

  • Reference it in future content

  • Use it as a case study in your methodology

The Math: Why This Works

Traditional Approach:

  • Create 10 pieces × 8 hours each = 80 hours

  • 2 pieces succeed, 8 fail

  • Success rate: 20%

  • Cost per winner: 40 hours

Test-First Approach:

  • Test 10 ideas × 30 min each = 5 hours

  • Identify 2 GREEN LIGHTS, 3 YELLOW LIGHTS, 5 RED LIGHTS

  • Create 2 full pieces (GREEN) × 8 hours = 16 hours

  • Create 3 lite versions (YELLOW) × 2 hours = 6 hours

Common Mistakes to Avoid

Mistake 1: Testing With The Wrong Metric

Bad: “My post got 500 likes, so I’ll create the full article.”

Why it’s bad: Likes are passive. They don’t predict whether people will read a 2000-word article.

Good: “My post got 40 comments asking follow-up questions. People are invested.”

The test: Would someone spend 10 minutes reading about this? Comments/saves suggest yes. Likes don’t.

Mistake 2: Not Making Your Promise Clear

Bad test: “Should I write about X?” (vague, no value proposition)

Why it’s bad: Even if people say “yes,” you don’t know what they expect.

Good test: Uses the “Top 5 bullets” method—you’ve clearly outlined what you’ll deliver.

Result: If it gets traction, you know exactly what to create. If it doesn’t, you didn’t make a promise you can’t keep.

Mistake 3: Overdelivering on YELLOW/RED Lights

The trap: “Only 8 people engaged, but I’ll still write the full 2500-word article because I feel bad.”

Why it’s bad: You’re wasting time on unvalidated ideas. Those 8 hours should go to GREEN LIGHTS.

The discipline: Lite version, resource roundup, or personal DM. Move on.

Mistake 4: Testing On The Wrong Platform

Example: You test on Twitter, but your audience is on LinkedIn.

Result: False negative. The idea might be great, but you tested where your audience isn’t.

The fix: Test where your stakeholders actually spend time. Check your Stakeholder Map (Pilar 2).
